Building PLG Trial Infrastructure for an AI Product Launch

From no process to a repeatable trial motion: invite codes, instant activation, and full engagement visibility.

The Problem

The company launched a new product: an AI-powered customer interaction automation tool. The revenue team wanted to explore a product-led growth motion to drive adoption: let prospects experience the product through a self-serve trial rather than waiting for a full enterprise sales cycle to run its course.

The infrastructure to support that motion didn't exist. There was no way to invite prospects into a trial, manage token budgets, track engagement, or give sales reps visibility into which accounts were active and when to intervene. Without that infrastructure the PLG motion couldn't launch regardless of how good the product was.

The pre-state wasn't a broken process. It was no process. POCs were being managed manually with no centralized tracking, no engagement visibility, and no conversion metrics. Every trial was a one-off coordination effort rather than a repeatable motion.

The Approach

A 20-minute conversation with the Senior Director of Revenue defined the scope. The PLG motion needed four components: a way to invite prospects, a way for prospects to access their trial, a way to manage accounts and token consumption, and a way to track conversion metrics across the program.

The concept took shape over a couple of weeks of on-and-off thinking about what a repeatable PLG motion actually needed to work: what would make a prospect activate, what visibility sales reps needed, and what metrics would tell the story of whether the motion was converting. Once the scope was clear, the full infrastructure (application form, landing page, admin dashboard, invite code system, and analytics layer) was built rapidly using AI-assisted development tools.

The design decision that mattered most was activation. Every additional step between invitation and first product interaction is an opportunity for a prospect to lose interest. The invite code flow was designed so that entering a valid code immediately provisions access to the trial environment: one input, immediate access, no waiting period.

The Build

Four components form the complete PLG infrastructure:

Prospect-Facing Trial Landing Page

An invite-only access portal with SOC 2 and GDPR trust signals prominently displayed, critical for enterprise prospects with security and compliance requirements. Communicates three things immediately: 30-day free trial, full feature access, and zero data risk. Invite code redemption instantly provisions trial environment access, eliminating friction between invitation and first product interaction.

PoC Setup Form

Structured intake capturing company name, contact information, implementation date, trial period, expected monthly interaction volume, use case description, and terms agreements covering data retention policy and usage data collection. Designed to feed downstream tracking and give the sales team context on what each prospect is trying to accomplish before they engage.

Admin Management Dashboard

AE-facing account management with invite code generation, token budget allocation per account, email open rate tracking, click-through rate tracking, portal visit tracking, and AE assignment. Gives sales reps full visibility into prospect engagement without requiring them to chase; the system surfaces who has opened, clicked through, visited the portal, and who hasn't engaged at all.

Trials Analytics Dashboard

Real-time metrics covering total trials, active trials, conversions, invites sent, token consumption and utilization rate, engagement rates by channel, status distribution across active/converted/expired/cancelled, activity timeline, and week-over-week and month-over-month trend tracking.

The Result

Both the CTO and CEO reviewed and greenlit the design, with backend infrastructure for full trial provisioning at scale under active development by the engineering team. Early engagement signals from the invite-only cohort:

These early signals suggest the invite-only framing and landing page experience are working as intended: prospects who receive an invite are engaging with it at high rates.

The Insight

PLG infrastructure is only as good as the activation moment. The design decision that mattered most was making invite code redemption instant: one code entry, immediate access, no confirmation email, no waiting period. Every additional step between invitation and first product interaction is an opportunity for a prospect to lose interest or get distracted. The tool was designed around that activation moment first, and the tracking and management layers were built around it second.

Building this infrastructure rapidly once the motion was clearly defined meant leadership could greenlight the broader PLG motion with confidence that the operational foundation was already in place.
